Assurance over troubled business transformation and ERP programme.

The Challenge.

A Tier 2 Regional utility providing subscription services was forced to switch ERPs as their legacy systems were becoming unsupportable, together with major changes to the companies operating model arising from the switch to subscription billing and changes to revenue recognition IFRS15.

Like many organisations of the same size, it was lacking the capacity and capabilities to lead a large-scale business transformation programme and greenfield SAP implementation. The utility appointed a third party consultancy to programme manage and lead data migration as well as the appointment of a SAP tier 2 system integrator to deliver the SAP elements of the programme.

With a limited budget, limited benefit case and time running out, the programme found itself 9 months late, the business programme team over whelmed, with no clear plan or critical path, data migration from the legacy systems had stalled and the SAP implementation had hit the buffers.  The risk of reputational damage and operational impact was severe.

We were asked to carry out a rapid programme assessment to determine potential failure points. The audit included reviewing and assessing the the status of the programmes:

  • governance model,

  • scope,

  • solution and operating model design,

  • data migration approach,

  • delivery approach ,

  • IT service design,

  • go live options, and

  • finance position.


The End Result.

Our work resulted in he following outcomes, which helped the programme leadership move forward:

  • a definitive list of issues and clear understanding of the actions required to resolve them,

  • working with with the third party project management team and system integrator to define a definitive list of deliverables with best and worst case delivery dates to establish a robust and viable critical path,

  • developing a true cost to complete and definitive holistic resource demand plan., and

  • focusing minds on the business operating model that needed to be supported on day 1 and the minimum viable programme deliverable to sustain it.
